Actor or extra?

Every meeting has a script.
Most people just don’t realise they’re in it.

Not everyone in a meeting is meant to speak.

Some are actors – they move the conversation, make decisions, own outcomes.
Others are extras – present, observing, occasionally reacting.

The problem?
No one tells you which one you are.

So meetings fill up. People talk just to justify being there. Others stay quiet, unsure if they should step in.

If you’re attending:

  • Ask yourself: What is my role here?
  • If you don’t have a speaking part… consider if you need to be there

If you’re organising:

  • Only invite actors – those who will shape the outcome
  • Share context upfront so people know their role
  • Give permission for extras to opt out

Because when everyone is an actor, meetings become noise.
When roles are clear, meetings become progress.

The best professionals don’t just show up.
They know when to step forward—and when to step back.
